Which two axes actually matter. That choice is the whole argument — a 2×2 is a claim about what the market competes on, and picking the axes where you happen to sit top-right is the visible form of wishful thinking.

Drawing the axes to put yourself alone in the good corner. Anyone who has seen five of these recognises it instantly, and it costs you the credibility the slide was meant to build.

The first 10 questions

This is where the conversation starts. Each answer shapes what gets asked next.

  1. 01Who are the 4-8 players — including yourself — that belong on this map?
  2. 02Have you already worked through a Competitive Positioning analysis, or is this your first pass?
  3. 03What is the X-axis — the first dimension that most meaningfully differentiates players in your market?
  4. 04What is the Y-axis — independent of X, and equally important to your target customer?
  5. 05For each competitor, where do they sit on the X-axis — far left, center-left, center-right, or far right?
  6. 06For each competitor, where do they sit on the Y-axis — bottom, lower-middle, upper-middle, or top?
  7. 07Where do you sit? Place yourself honestly — where you actually are, not where you want to be.
  8. 08What is the label for your quadrant — the 3-5 word phrase that captures what your position means?
  9. 09Does the map show the white space you expected, or did placing the competitors reveal something you didn't anticipate?
